Start here: the symptom tells you the part
Nearly every lock complaint maps onto one of eight symptoms, and each points at a different component. Working out which one you have is most of the diagnosis.
- Key will not enter, or enters stiffly. Debris or corrosion in the keyway, a burr on the key, or a wrong blank.
- Key enters but will not turn. Pins not reaching the shear line — wear, grit, or a key cut wrong.
- Key turns but the bolt does not move. The connection between cylinder and bolt has failed: cam, tailpiece, or the drive inside the lock case.
- Bolt throws with the door open, binds with it closed. Alignment, not the lock.
- Bolt stiff either way. The lock case or the bolt itself.
- Handle turns without retracting the latch. Spindle or its connection.
- Handle droops and does not return. Return spring in the lockset.
- Thumbturn spins freely. It has lost its grip on the tailpiece.
Note how many of these are not the cylinder. That matters, because the reflex fix — a new lockset — replaces the cylinder along with everything else, at full cost, when the failed part was a spring.
What actually wears out inside a cylinder
A cylinder is a plug rotating inside a housing, with spring-loaded pin stacks crossing the boundary between them. Everything that fails is one of those parts.
The plug bears against the housing along its whole length. After years it develops play, and a plug with play lets the pins sit at slight angles so they no longer align cleanly. The symptom is a key that works when held just so.
The chambers wear too, particularly on a cylinder rekeyed many times. Repeated pinning gradually opens the chamber mouths, and eventually a chamber that has gone oval will not hold a pin square. This is one of the genuine end-of-life conditions.
The springs weaken or corrode. A weak spring is worse than a broken one because it fails intermittently: the pin returns slowly, and the lock works when operated gently and jams when operated quickly.
The pins themselves mushroom at the tips from decades of being lifted, and a mushroomed pin catches at the shear line.
Springs and pins are consumables and replacing them is routine. A worn plug or opened chambers is where a cylinder stops being economic, and we will tell you which one you have rather than lumping them together.
The cam, the tailpiece, and the most misdiagnosed failure of all
A key that turns freely through its full travel while the bolt stays exactly where it was is the classic. People conclude the lock is destroyed. Usually it is one small part.
The cylinder does not move the bolt directly. It turns a cam — a flat plate on the back of the cylinder — or drives a tailpiece, a flat bar reaching through to the mechanism. That component transmits the rotation into the lock case, where it drives the bolt.
Three things break here. The cam screw backs out, so the cam turns loosely on the cylinder. The tailpiece shears or twists, particularly on a lock that has been forced while binding. Or the drive inside the case wears so the tailpiece turns in a socket that no longer grips it.
All three feel identical from the outside and all three are inexpensive to correct, because the cylinder and the lock body are both fine. This is the single repair most often replaced with a whole new lockset for no reason.
The same applies at the other end: a thumbturn spinning without moving the bolt has lost its grip on the tailpiece, which is a fitting problem, not a lock failure.
Latches, springs and levers
The latch assembly — the sprung angled bolt that lets a door close without turning anything — is a separate mechanism from the deadbolt and fails on its own schedule.
Its spring is the usual culprit. As it weakens the latch returns sluggishly, then stops returning fully, and the door starts failing to catch. People compensate by pulling the door harder, which loads the latch sideways and finishes it.
A deadlatch — with a small secondary plunger beside the main latch — adds a failure of its own: if the plunger drops into the strike hole instead of resting on the strike plate, the deadlatching function is defeated. That is an alignment fix, and it restores a security feature people did not know they had lost.
Lever handles fail at the spindle and the return spring. A drooping lever is almost always the return spring in the lockset rather than the lever itself, and on many sets that spring is replaceable. A lever that turns without retracting the latch is a spindle that has worn round, or a set screw that has backed out — the latter being a ninety-second fix that people replace entire door sets over.
Knobs fail similarly, with the added habit of loosening progressively until the whole assembly wobbles on the door.
When it is the door, not the lock
A significant share of lock complaints here are door complaints, and no amount of new hardware improves them.
The test is simple and takes five seconds. Open the door, and throw the bolt. If it moves freely with the door open and binds with it closed, the lock is fine — the bolt is no longer meeting its hole squarely.
The causes are seasonal and structural. Timber doors take on moisture in a humid summer and grow across their width. Hinge screws lose their purchase and the door sags on its hinges, dropping the latch below the strike. A frame settles. Weatherstrip hardens and changes where the door sits when closed.
The fixes match the causes and are mostly not lock work: a long screw into each hinge leaf to pull a sagging door back up, a strike plate repositioned or its opening filed, a door edge eased where it is binding, or replacement weatherstrip.
It matters because a customer who has been sold a new deadbolt for a misaligned door has paid for hardware and still has the problem.
What corrosion can and cannot survive
Salt air is the dominant cause of hardware failure on this coast, and the important question is what is recoverable.
Surface corrosion in a keyway is usually recoverable. Flushing with an appropriate solvent, drying thoroughly, then dry-lubricating restores a great many cylinders that felt finished. What is not recoverable with lubricant is a lock that has been packed with oil and grit for years — that has to be flushed first, and lubricant sprayed on top makes it worse.
Pitting on a plug's bearing surface is the point of no return. Once the plug and housing surfaces are pitted, the clearance is gone and it does not come back.
Zinc alloy castings that have begun to swell with white powdery corrosion are finished. The metal expands as it corrodes, so a swollen casting binds against parts that used to move, and there is no treatment.
Seized fasteners are the most common practical obstacle. A strike or hinge screw rusted into place has to be extracted before anything can be adjusted, and it is why what sounds like a small alignment job sometimes is not. Stainless fasteners with anti-seize on refitting prevent the next one.
Repair or replace, decided on parts rather than adjectives
Repair is the right answer when
- The failed part is a consumable: spring, pin, cam screw, tailpiece, set screw, latch assembly.
- The lock body and the door prep are sound.
- The hardware is decent quality and worth keeping.
- The problem is alignment rather than mechanism.
- The set is part of a matched suite and replacing one would leave a mismatch.
Replace is the right answer when
- The plug is worn or the chambers have gone oval.
- A zinc casting has swollen with corrosion.
- The hardware is a security grade below what the door should carry — a knob lock doing a deadbolt's job.
- Parts are genuinely unobtainable for a discontinued set.
- The cost of the parts and labour approaches the cost of new hardware.
There is a middle path people forget: replace only the cylinder. Many exterior sets take a standard replaceable cylinder, so a corroded cylinder in a sound lock is a swap that leaves the door and the trim untouched.
Parts, availability and what travels on the van
Whether a repair is possible today comes down to what is on the van and what has to be ordered.
Springs, pins, standard tailpieces, cam screws, common latch assemblies, strike plates and stainless fasteners are stock items and a repair using them happens on the visit. Standard-format replaceable cylinders in common finishes are usually carried too.
What has to be ordered is manufacturer-specific: proprietary lock cases, particular lever sets, matched finishes on a suite, and anything belonging to a discontinued range. Multipoint door mechanisms are the clearest example — the gearbox in a multipoint entry door is specific to the maker and often to the vintage, and identifying it correctly matters more than sourcing it quickly.
For a discontinued set there are three honest outcomes: a compatible part is found, a different but functionally equivalent part is fitted, or the set is genuinely at the end of its life. We will tell you which, with the reasoning, rather than defaulting to replacement because it is simpler to sell.
